This tool uses AI features hosted on Sofos's secure backend. Running AI actions (Strategic Insights, candidate research, segment scoring, etc.) incurs cost per call and is part of your Sofos engagement.

Your business context

The more specific you are here, the more targeted the research prompts and scoring will be. This context will be folded into the AI research prompt for every criterion.

Where you are vs where you're going (drives Expansion Pathway in Strategic Insights)

These two fields anchor the Expansion Pathway recommendation in your Strategic Insights output. Without them, the framework defaults to "where you fit best now" — which can quietly recommend a beachhead you've already won, or anchor you to clients that don't lead to your aspiration. Use phases / moves / steps language for sequencing — not strict years.

Segments to evaluate

Add 2 or more segments to compare. A segment can be a geography (e.g. Australia, Singapore), a market vertical (e.g. logistics, healthcare), a customer segment (e.g. SMB vs Enterprise), or a product variant. Most users compare 3–5.

Custom criteria (optional)

The framework comes with 9 built-in criteria. If this client has a factor specific to their business (e.g. cultural fit, founder credibility, regulatory tail risk), add it here. It'll appear alongside the others in scoring, charts, and the summary.

Research & Findings

Each criterion uses a comparative AI call — one call evaluates all segments together and ranks them against each other. This gives better scoring (relative, not absolute), uses ⅓ the AI calls, and is faster. Click a criterion to expand and use its "🤖 Compare all segments" button, or run all 9 criteria in one go below.

Scoring scale: 1 = unfavourable / low, 10 = highly favourable / high. For Barriers criteria, scoring is inverted (1 = high barrier, 10 = low barrier) so a higher total is always better.

🤖 Run all criteria comparatively

One click → fires 9 comparative AI calls (one per criterion), spaced to respect rate limits. Populates findings + scores + comparative analysis for every criterion across all your segments. Takes ~3–8 minutes depending on model.

  1. Walk through each criterion below — ideally with your client in the room
  2. For each segment, the client gives their own gut score (1–10) based on what they know directly
  3. Compare the client score to the research score — the gaps are the useful bit (where data and gut diverge)
  4. When every criterion is scored, click View Visualisations → at the bottom

Client Assessment

Now it's the client's turn. Walk through each criterion together. The client reviews the research findings (and the research-suggested score) and gives their own subjective 1–10 score based on their direct knowledge of the market, customers, and competitive landscape. Gaps between the two scores are useful — they highlight where the data and the client's gut diverge.

  2. Read the four charts top-to-bottom: Strategic Quadrant, Radar, Heat map, Totals
  3. Look for which segments land in the GO quadrant — those are your primary sandbox
  4. When you've reviewed the visuals, click View Summary → at the bottom

Reverse-direction analysis. Once your scoring is complete, Claude reads the heat map + findings and surfaces what you may not see: opportunity gaps, hidden demand signals, differentiation gaps, sequencing logic, and pivot signals. One synthesis call — no web search.

🧭 Expansion Pathway (opt-in — generate when ready)

A separate forward-looking call that uses your Current state + Aspiration anchors (from Setup) plus the Strategic Insights above to produce a multi-phase expansion plan: where you are now, where you're aiming, the 3 phases between, and the trap to watch. Run this only after Strategic Insights is complete and you've filled in the strategic positioning fields. ~20-40 sec, ~$0.50–$2 depending on model.
